What a B2B Revenue Pipeline Diagnostic Actually Finds

The useful work happens before the workflow build: identify the data gaps, decision rules, and handoffs that quietly drain pipeline.

A revenue pipeline rarely breaks at one obvious point. The CRM may have incomplete records, sales may be researching accounts manually, and routing may happen only after a weekly spreadsheet review. Each step looks tolerable in isolation. Together, they slow down the moment a real opportunity appears.

Start with the decision, not the tool

The first question is not whether to use an enrichment provider, a scraper, or an automation platform. It is: what evidence should make an account worth a seller's attention?

For one team, that might mean a company in a target region that is hiring a particular role. For another, it is a current customer whose product usage and renewal date create an expansion signal. The signal must be specific enough to drive a decision, not merely create another field in the CRM.

The five areas we inspect

  1. Source coverage: What account, contact, and signal data exists now? Which fields are reliable enough to use?
  2. ICP rules: Which firmographic, behavioral, and timing indicators define a good-fit account?
  3. Data flow: Where are records created, enriched, changed, deduplicated, and assigned?
  4. Human handoffs: Where does someone copy, research, approve, or chase information manually?
  5. Measurement: Can the team connect a signal and routing action to meetings, opportunities, and revenue?

The output should be buildable

An audit is only useful when it produces an implementation decision. The output should name the data sources, define minimum required fields, document scoring and exception rules, and show exactly where an account enters the CRM workflow.

A prioritized technical scope and an ROI hypothesis can help a team decide whether to proceed. These can be agreed deliverables in Project Discovery and Planning, which we quote separately when a project needs investigation.
